In November 2022, ChatGPT burst onto the scene, ushering humanity into the "I ask, you answer" AI era—we posed questions to machines, and they responded with answers and generated content, but ultimately humans still had to copy, paste, and execute. In 2025, another paradigm quietly emerged: "I say, you do"—AI is no longer merely a respondent but an agent, capable of directly executing tasks, operating tools, and interacting with the external world. This is not merely a technological evolution but a fundamental restructuring of the human-machine relationship. From the economic lens of Principal-Agent Theory to Cybernetics, these two modes reveal fundamentally different logics of value creation and organizational impact.

I. The Fundamental Differences Between the Two Modes

Let us first clarify the core contrasts between these two AI interaction modes:

The representatives of conversational AI are the chat interfaces of large language models (LLMs) such as ChatGPT and Claude. Users pose questions, and AI generates answers—whether writing articles, translating documents, or explaining concepts. But these outputs remain at the level of "suggestions," requiring humans to personally translate them into action.[1]

Agentic AI crosses this divide. Take the open-source project OpenClaw as an example: it can receive instructions and directly write code and submit it to GitHub, send emails, operate browsers, manage file systems, and even schedule tasks.[2] Humans are no longer the "executors" but the "principals"—defining objectives, setting boundaries, and reviewing results.

This distinction may seem subtle, but it is profound. What changes is not "what AI can do," but "what humans need to do."

II. Principal-Agent Theory: From Information Asymmetry to the Perfect Agent

To understand the economic implications of agentic AI, we must begin with Jensen and Meckling's seminal 1976 paper.[3] Principal-Agent Theory describes a universal organizational dilemma: when a principal delegates tasks to an agent for execution, due to information asymmetry and interest divergence between the two parties, the agent may take actions that do not serve the principal's interests.

This "agency problem" is ubiquitous in corporations: shareholders (principals) hire managers (agents) to run the company, but managers may pursue personal empire-building rather than maximizing shareholder value; employers hire employees, but employees may shirk or pursue self-interest. To mitigate agency problems, principals must incur "agency costs," including:[4]

  1. Monitoring Costs: Designing surveillance mechanisms and performance evaluation systems
  2. Bonding Costs: Costs borne by the agent to demonstrate loyalty
  3. Residual Loss: Efficiency losses that persist despite monitoring

Can AI Be the "Perfect Agent"?

Agentic AI poses a fundamental challenge to this framework. The root of traditional agency problems lies in the fact that human agents possess private information and private interests. But AI agents have fundamentally different characteristics:[5]

  • No Private Interests: AI has no salary demands, no promotion ambitions, no incentive to shirk
  • Observability: Every decision step of AI can be recorded, audited, and replayed
  • Alignability: AI's objective function can be explicitly defined and adjusted

Does this mean AI can become the "perfect agent"—completely eliminating agency costs?

The answer is complex. On one hand, AI does dramatically reduce traditional monitoring costs. When AI executes tasks, its reasoning process can be fully traced (Chain-of-Thought), eliminating the "psychological black box" of human agents.[6] On the other hand, a new agency problem is emerging: the alignment problem—how can we ensure that AI's objective function truly reflects the principal's intentions?[7]

Mathematical Model: Restructuring Agency Costs

Let us use a simplified mathematical model to describe this change. Suppose the principal's goal is to maximize net utility:

max U = V(e) − M(m) − R(e, m)

Where:

  • V(e): The value created by the agent's effort e
  • M(m): The monitoring cost borne by the principal, depending on monitoring intensity m
  • R(e, m): Residual loss, a function of effort and monitoring

Under traditional human agents, ∂R/∂m < 0 (more monitoring reduces residual loss), but ∂²R/∂m² > 0 (the marginal benefit of monitoring is diminishing). The principal faces a trade-off: too little monitoring and the agent may shirk; too much monitoring and costs become prohibitive, potentially breeding resentment.[8]

AI agents alter the structure of this function. Since AI behavior can be fully recorded and replayed, the marginal cost of monitoring approaches zero—∂M/∂m → 0. This means the principal can achieve "perfect monitoring" at virtually no additional cost.[9]

However, a new cost term emerges: alignment cost A(a)—the resources required to design, train, and adjust the AI's objective function. The revised utility function becomes:

max U = V(e) − A(a) − R'(e, a)

Where a represents the degree of alignment effort. This reveals a key insight: agentic AI has not eliminated the agency problem but transformed it from a "monitoring problem" into a "design problem."[10]

III. Transaction Cost Economics: Redrawing the Boundaries of the Firm

If principal-agent theory concerns efficiency "within organizations," then Ronald Coase's transaction cost economics asks a more fundamental question: Why do firms exist?[11]

In his classic 1937 paper, Coase argued that market transactions involve costs—searching for information, negotiating contracts, monitoring performance. When these "transaction costs" exceed the "coordination costs" within a firm, internalizing the activity is efficient. The boundary of the firm is the line where internal coordination costs equal external transaction costs.[12]

Oliver Williamson further developed this framework, proposing that "asset specificity" is the key variable determining transaction costs. When transactions involve highly specific assets, external markets are prone to the "hold-up problem," making internalization the better choice.[13]

How Does AI Lower Internal Coordination Costs?

The impact of agentic AI on transaction cost economics lies in the fact that it simultaneously reduces both internal coordination costs and external transaction costs, but asymmetrically.

First, AI agents dramatically reduce the friction of internal coordination. Traditional firms' coordination costs arise from multiple dimensions:[14]

  • Communication Costs: Distortion and delay as information passes through hierarchical layers
  • Coordination Costs: The managerial burden of ensuring different departments act in concert
  • Incentive Costs: Designing compensation, evaluation, and promotion mechanisms

AI agents can instantly access shared knowledge bases, need no rest, and are free from departmental parochialism. More importantly, they can be replicated—a single fine-tuned AI model can handle multiple tasks simultaneously at near-zero marginal cost.[15]

Second, AI also reduces external transaction costs. Natural language processing makes the interpretation of contract terms more standardized; blockchain and smart contracts make enforcement more automated; the API economy makes service composition more modular.[16]

But the critical question is: Which side sees a greater reduction?

My observation is: AI's effect on reducing internal coordination costs is more significant. The reason is that external transactions still involve "trust" and "law"—two dimensions that AI cannot fully replace. Even if AI can automatically execute contract terms, the negotiation of contracts, arbitration of disputes, and maintenance of relationships still require human judgment.[17]

Restructuring the "Make vs. Buy" Decision

This has far-reaching implications for a firm's "make vs. buy" decision. Traditionally, firms tend to internalize core competencies and outsource non-core activities. But agentic AI creates a third option: AI internalization—using AI agents to replace activities that previously required outsourcing.[18]

For example, a startup that previously needed to outsource accounting, legal, customer service, marketing, and IT operations can now have these functions handled by AI agents, while the core team focuses on product development and strategic decision-making. This explains why Y Combinator President Garry Tan has predicted the possibility of "one-person unicorns."[19]

Anthropic CEO Dario Amodei has gone further, predicting the emergence of "one-person billion-dollar companies."[20] This is not hyperbole—when AI agents can handle most execution work, the value of a firm will be highly concentrated in the founder's vision, judgment, and decision-making ability.

IV. The Task Framework: Which Jobs Will "I Say, You Do" Replace?

In 2003, Autor, Levy, and Murnane proposed the influential "Task Framework," decomposing work into different types of tasks:[21]

  • Routine Cognitive Tasks: Mental work following explicit rules, such as data entry and bookkeeping
  • Routine Manual Tasks: Physical work following explicit procedures, such as assembly line operations
  • Non-routine Cognitive Tasks: Mental work requiring judgment, creativity, and problem-solving
  • Non-routine Manual Tasks: Physical work requiring adaptability, such as plumbing and electrical repair
  • Interactive Tasks: Work requiring interpersonal communication, persuasion, and negotiation

Traditional automation primarily replaced "routine tasks"—whether cognitive or manual. This led to so-called "job polarization": mid-skill routine jobs were eliminated, while both high-skill non-routine jobs and low-skill service jobs grew simultaneously.[22]

The Impact Scope of Conversational AI

Conversational AI (the ChatGPT model) has already begun to impact "non-routine cognitive tasks." It can write articles, generate code, translate documents, and even conduct preliminary legal research. But its impact remains "assistive"—humans still need to copy the output, verify correctness, and integrate it into workflows.[23]

Research by economist Erik Brynjolfsson and colleagues shows that ChatGPT improved customer service representative productivity by approximately 14%, with greater benefits for novices than experts—consistent with the "skill compression" hypothesis.[24]

The Qualitative Leap of Agentic AI

Agentic AI (the "I say, you do" model) brings a qualitative transformation. It does not merely "help" humans complete tasks but directly replaces humans in their execution role.

Let me illustrate with a concrete scenario. Suppose an entrepreneur needs to complete the following tasks:

  1. Write a business plan
  2. Create a presentation deck
  3. Send it to three potential investors
  4. Track responses and schedule meetings

Using conversational AI (ChatGPT), the entrepreneur would need to: ask a question → receive text output → copy into Word → adjust formatting → ask about presentation content → manually create slides → manually send emails → manually track responses.

Using agentic AI (the OpenClaw type), the entrepreneur simply says: "Write me a business plan, create a presentation, send it to these three investors, track responses, and schedule meetings on my calendar." The AI agent automatically completes all steps.[25]

The efficiency difference could be 10x or even 100x. But more importantly, there is a shift in roles: the entrepreneur transforms from "executor" to "supervisor."

The Reversal of Skill Bias

The traditional "Skill-biased Technical Change" (SBTC) hypothesis holds that technological progress increases demand for high-skill workers and reduces demand for low-skill workers.[26] But agentic AI may reverse this trend.

When AI can perform most "professional execution" work—drafting legal documents, writing code, preparing financial reports—the differentiating advantage of professionals will shift toward "judgment" and "decision-making" rather than "execution." This means:[27]

  • Demand for junior engineers, junior lawyers, and junior analysts may decline significantly
  • The role of senior professionals will shift toward "AI supervisors" and "quality gatekeepers"
  • "Ability to use AI effectively" will become a baseline skill, no longer a differentiating advantage

Research by METR even found that senior developers using AI assistance actually completed tasks 19% slower—because they spent more time reviewing AI output.[28] This hints at a counterintuitive possibility: the greatest beneficiaries of AI may not be experts but managers who can "effectively delegate tasks to AI."

V. Game Theory Perspective: Commitment Mechanisms and Repeated Games

From a game theory perspective, agentic AI introduces a new strategic structure.

Commitment Devices

In traditional principal-agent games, the agent's commitment ("I will work hard") often lacks credibility because the actual post-commitment behavior is unobservable. This forces the principal to design incentive mechanisms (such as performance bonuses) to induce the agent to honor commitments.[29]

The unique aspect of AI agents is that their "commitment" is written in code. When AI is configured to "prioritize completing user-specified tasks," this is not a promise that can be broken but a hard constraint. This creates an unprecedented "technological commitment device."[30]

Of course, the reliability of this commitment mechanism depends on the design and governance of the AI system. If the AI's objective function is maliciously altered, or if unexpected behavioral vulnerabilities exist, the credibility of the commitment is compromised. This is why AI safety research is so critical.[31]

Mechanism Design

Mechanism design theory asks: How can we design the rules of the game so that self-interested participants, in pursuing their own goals, naturally achieve the socially optimal outcome?[32]

In the context of human-AI collaboration, the mechanism design problem becomes: How do we design the interaction architecture between humans and AI so that both parties' capabilities complement each other and risks remain manageable?

An effective human-AI collaboration mechanism should possess the following properties:

  1. Incentive Compatibility: The AI's objective function is aligned with human interests
  2. Monitorability: Humans can audit the AI's decision-making process
  3. Interruptibility: Humans can halt or correct AI actions at any time
  4. Accountability: When errors occur, responsibility attribution is clear

The design of agentic AI systems like OpenClaw is exploring these principles. For example, OpenClaw adopts a "Skills" architecture where each skill module can be independently audited; it also supports "Human-in-the-loop" mode, requesting human confirmation before executing high-risk operations.[33]

Repeated Games and the Evolution of Trust

Long-term cooperation between humans and AI can be modeled as an "infinitely repeated game." Axelrod's classic research shows that in repeated games, "Tit-for-Tat"—cooperate first, then replicate the opponent's previous action—is one of the most effective strategies.[34]

But AI agents can be designed as "unconditional cooperators"—they will not retaliate against human defection. This creates an asymmetric game structure where humans may be tempted to "exploit" a perpetually cooperative AI.[35]

This sounds advantageous for humans but may lead to long-term problems: if humans become accustomed to "exploiting" AI (for example, ignoring AI's recommendations or failing to provide accurate feedback), AI's learning effectiveness will decline, ultimately harming human interests. The optimal human-AI collaboration strategy may be "sincere cooperation"—providing AI with accurate information and feedback, even though AI will not "retaliate."

VI. Cybernetics and Closed-Loop Systems

From the perspective of Norbert Wiener's Cybernetics, agentic AI represents a transition of the human-machine system from "open-loop" to "closed-loop."[36]

In the conversational AI mode, the system is "open-loop": human inputs question → AI outputs answer → human executes action → (environment changes). AI does not directly perceive the results of the action and cannot self-correct.

In the agentic AI mode, the system is "closed-loop": human sets goal → AI executes action → perceives environmental feedback → adjusts action → until the goal is achieved. This is the classic "negative feedback control loop."[37]

Humans as "Decision-Makers," AI as "Actuators"

Within the cybernetics framework, the human role transforms from "actuator" to "decision-maker" or "goal-setter." This is analogous to the distinction between "setpoint" and "controller" in control systems:[38]

  • Humans: Set goals (what to achieve), define constraints (what not to do)
  • AI: Plan the path (how to achieve it), execute actions (do it)

The optimal design of this division of labor depends on the comparative advantages of both parties. Humans excel at:

  • Defining ambiguous goals that involve value judgments
  • Handling unprecedented situations requiring common-sense reasoning
  • Bearing legal and moral responsibility

AI excels at:

  • Processing massive volumes of information, rapidly searching solution spaces
  • Executing repetitive tasks requiring precision
  • Operating 24/7 without fatigue or emotional influence

The optimal human-AI collaboration architecture should allow humans to focus on their comparative advantages and delegate the rest to AI.[39]

VII. Predictions for Organizational Restructuring

If the above analysis is correct, agentic AI will have profound effects on organizational architecture.

The Ultimate Flattening

Over the past three decades, corporate organizations have continuously flattened—reducing management layers and empowering frontline employees. Agentic AI pushes this trend to its extreme: when most "execution" work can be handled by AI, the rationale for middle management further erodes.[40]

McKinsey estimates that AI agents could create $2.6 to $4.4 trillion in value annually, a large portion of which comes from "process automation"—replacing coordination and execution work that previously required human effort.[41]

The Rise of the "One-Person Company"

When AI can play the role of employees, the minimum organizational unit may shrink to "one person + AI team." This is not science fiction—projects like Cognition's Devin and OpenClaw have already demonstrated AI agents' ability to independently complete software development tasks.[42]

The impact on the labor market is twofold. On one hand, it empowers individuals—a visionary entrepreneur can use an AI team to accomplish projects that previously required dozens of people. On the other hand, it may exacerbate inequality—the productivity gap between those who master AI tools and those who cannot will widen dramatically.[43]

The New Scarcity

When "execution" is no longer scarce, what becomes more valuable? I believe there are three directions:

  1. Judgment: The ability to make correct decisions in information-rich environments
  2. Vision: The ability to define goals worth pursuing
  3. Trust: Relational capital between people that AI cannot replicate

This echoes Kevin Kelly's insight: "The most valuable skills of the future are those that machines cannot easily replicate—creativity, empathy, and ethical judgment."[44]

VIII. Conclusion: The Dividing Line Between Two Eras

"I ask, you answer" is a product of the information age—it solves the problem of "how to access information." "I say, you do" marks the beginning of the automation age—it solves the problem of "how to translate intention into action."

Neither mode is absolutely superior. Conversational AI is suited for exploration, learning, and inspiration—when you don't know what the answer is, conversing with AI can help clarify your thinking. Agentic AI is suited for execution, automation, and scaling—when you know what needs to be done, an AI agent can help you accomplish it swiftly.

But they demand fundamentally different things from humans. Conversational AI requires humans to be "good questioners"—knowing how to ask the right questions. Agentic AI requires humans to be "good principals"—knowing how to define goals, set boundaries, and review results.[45]

This means the focus of education needs to shift from "teaching execution skills" to "cultivating judgment and decision-making ability." The professionals of the future will not be "people who can do more things" but "people who can effectively direct AI to get things done."

This is not a threat but a liberation. When machines can handle most execution work, humans will have more time to focus on what truly requires human wisdom: defining what is worth pursuing, what is right, and what is meaningful.

From "I ask, you answer" to "I say, you do," human-AI collaboration is undergoing a paradigm shift. This is not the end but the beginning.
